The challenge
The Hexion TAR-team was fully occupied with the TAR of another factory. Therefore PDM was asked to coordinate the management, preparation, planning, scheduling and supervision of the clean-out turnaround of the Hexion AC-ECH plant.
The scope of this project mainly consisted of work preparation (i.e. the detailed elaboration of all work-packages to prepare for the execution of the turnaround), scheduling (a detailed workplanning), cost control and execution supervision for this turnaround, as well as the project management of all these activities. This included the contact with, alignment of and supervision of all relevant contractors on behalf of Hexion.
The approach
The approach was partially based on a rough scoping and on a bridging preparation, with the objective of providing a so-called ‘30% budget’. Besides, the approach was based on several scoping lists and meetings with Hexion. Eventually the outlining and reference frameworks were continuously evaluated throughout the process. This approach provided both us and the client with a good insight and impression of this case.
Our approach was outlined in a TAR execution plan. This included the structure and composition of our team, the approach and the budget. The goal was to work according to Hexion turnaround methods and procedures.
Results
We successfully managed the preparation and execution of the turnaround within the given time and budget. Hexion appreciated the excellent, open and clear communication during the job. Based on the achieved results the company decided to continue to work with us on future turnaround projects.
